Since you are going from a 9-pin connector to a 25 pin connector, I don't think you cross the 2-3 wires.

Here is the correct configuration for a 9-25 pin:

 

9-pin side...25-pin side

2-----------------2

3-----------------3

5-----------------7

9-pin (computer) side jumpers

jumper 7&8

jumper 1&4&5

25-pin (machine) side jumpers

jumper 4&5

jumper 6&8&20

By jumper, I mean just tie those pins together at the plug.

Most machines use the following configuration:

Data Bits: 7

Parity: Even

Stop Bits: 1 or 2

Try to keep the cable less than 75-100 feet: the shorter the better.

If you get garbage on the line, you're most of the way there. Just play with the baud rate and stop bits.

Go 4800-9600 for longer cables. If the cable is less than 15 feet or so, you can get 39K or better.

Definitely use a shielded cable, and shut the shield to ground (pin 1).

If you have a wierd machine where 2&3 are crossed, try just swapping the 2&3 wires (that is, if you get nothing transmitting), but leave everything else the same.

When troubleshooting, change only one thing (wire, comm parameter, etc) at a time. That way, if it doesn't work, you can switch that thing back. And when it does work, you'll know what the problem was!
